InternetGurus has several goals it wishes to achieve. The following sections outline the company's business goals, keys to success, and future plans.

Financially, InternetGurus has a tremendous opportunity. However, in order for this to happen, the company must achieve its sales goal, which is outlined below:

7.2 Keys to Success
There are several keys to InternetGurus' success. These keys include:

Establish prominent clients early - The key to fast market penetration for InternetGurus is to establish a few prominent clients early. This will give the company credibility in the marketplace and allow InternetGurus to use existing customers as referrals.

Under-promise and over-deliver - Nothing sets a service company apart from its competition that under-promising and over-delivering. Whether it's coming in under budget, finishing a project early, or just giving the client more than they expected, this practice will leave a client feeling positive about InternetGurus.

Train and retain team members - Since the Duluth market is small, but growing, it is important that InternetGurus.com keep its staff, pay them well, and offer many training opportunities. Disgruntled employees can lead to future competitors.

7.3 Future Plans
Upon the successful launch of InternetGurus, Michelle Richards wishes to explore establishing a technology consulting business. Before joining Microsoft, Ms. Richards was a technology consultant for IBM. She believes that both businesses could build off one another and provide existing InternetGurus customers with value-added services.

6. Operating Plan
InternetGurus has a simple operating plan: 1) Locate and lease suitable office space; 2) Fill it with the appropriate "tools of the trade;" 3) Hire the best talent available; and 4) Build the InternetGurus client list.

6.1 Location
InternetGurus will be located in downtown Duluth, Minnesota. Several potential locations have been identified, including the recently renovated Harbors Inn, which offers four floors of rentable office space, and the Chambers Building, a building that houses several high-tech and low-tech companies. Both buildings are leasing office space at $13 per square foot.

Office space needed by InternetGurus is limited to simple offices or cubicles for team members, a reception area, and a meeting room. Most client visits will be off-site so workspace will be primarily used by InternetGurus programming staff and for account managers to make phone calls to setup client meetings.

6.2 Facility
InternetGurus initially requires office space suitable for housing six full-time employees, and their equipment. Additionally, a reception area and meeting room are also desired.

Several downtown Duluth locations have been identified and rentable space is available for around $13 per square foot per year. InternetGurus believes it will require 1,750 square feet. Most landlords have offered to remodel its offices to accommodate InternetGurus desired layout. Follows is a breakdown of the space required:

> 5 offices/cubicles - 200 sq. feet each
> 1 reception area - 400 sq. feet
> 1 meeting room - 350 sq. feet

Total office space required = 1,750 sq. feet

6.3 Operating Equipment
In order for InternetGurus to begin operation, the company needs to purchase some equipment, including:

> 4 desks, chairs, and filing cabinets (possibly cubicles) = $8,000
> 1 reception desk and chair = $2,000
> 7 workstations, 2 network printers, and 2 servers (1 workstation and server for testing) - $20,000
> Software purchases - $15,000 (outlined in the Appendix)

6.4 Personnel Plan
In addition to Michelle Richards, InternetGurus' owner and founder, the company will hire five full-time employees. Their responsibilities and corresponding salaries will be as follows:

1 Full-time Receptionist/Office Manager - $24,000
2 Full-time Programmers - $40,000
2 Full-time Account Managers - $30,000
1 General Manager/Programmer - Ms. Richards - Owner distribution of $4,500 in year 1, $6,500 in year 2, and $8,500 in year 3.

The enclosed financial projections assume a 10 percent year-over-year raise for the five salaried employees.

6.5 General Operations
InternetGurus will maintain a standard 40-hour workweek and operate from 8 a.m. to 5 p.m. Monday through Friday. All team members are salaried, but may need to work additional hours in order to meet customer deadlines. Both targeted office buildings are handicap accessible and meet all Duluth fire and building codes.

5. Marketing Plan
InternetGurus' marketing plan will be modest. Several billboards and newspapers advertisements will help build awareness; however, word-of-mouth is very important in the world of web services.

5.1 Competitive Advantage
InternetGurus will differentiate itself from local competitors by offering its customers premium services and customer service. Accounts managers will be responsible for client interaction and communicating their needs to the programmers. Unlike the competition, InternetGurus' account managers will be well trained at web development and Internet applications.

No other Duluth company currently offers services that even come close to InternetGurus. In fact, once InternetGurus establishes itself as the local expert in web development services, the company expects one of the two local web development companies to cease its operation.

5.2 Pricing
Both Duluth advertising agencies charge clients by the hour. Typical hourly rates range from $75 to $125 per hour. InternetGurus.com will also charge its clients by the hour, but also offer fixed pricing for projects like CD-ROM development.

Hourly rates will depend upon the technical level of service required by the client. For example, custom programming services will be billed at $135/hour, but copywriting services will be billed at $80/hour. Follows is a breakdown of services and their hourly rate or fee:

5.3 Promotional Plan
In the technology world, word-of-mouth travels very quickly. If you have a great product or service, everybody knows about it. Likewise, if you have a poor product or service, everybody knows about it even faster. Once a new competitor enters the market, it takes only a matter of weeks before the local business people and regional technology community are aware of its existence.

However, for non-technical clients, more traditional forms of marketing will be necessary. These forms include direct mail, billboards, and newspaper advertisements. In addition, there is a local business magazine called Duluth Today that will give InternetGurus the ability to target both large and small clients in the area.

5.4 Feedback
Customer service and feedback is extremely important to web development companies. In a relatively small community like Duluth, one dissatisfied customer can derail a company and leave it starving for clients.

Account managers will be solely responsible for maintaining client relationships and growing accounts. In addition to personal interviews, which will be used to improve services and their delivery, periodic surveys will be emailed to clients inviting feedback.

The Internet has changed everyone's lives. From children to senior citizens, and corner shops to multi-national corporations, the way people and businesses communicate and do business has changed significantly. Despite this technology revolution, a distinct opportunity exists in the Duluth market for InternetGurus

4.1 Industry Definition
The web development services market is cluttered with one- and two-person operations. The advent of the Internet resulted in a boom of individuals and small companies who entered the high-tech world of the Internet to "ride the wave." With most individuals and businesses either going bankrupt or just giving up, most web services companies have fallen by the way side.

Even today, tens of thousands of individuals and companies offer some level of web development services. However, specific to the Duluth area, none of the services available compare to InternetGurus.

4.2 Primary Competitors
Duluth is host to two full-service advertising agencies that "dabble" in web development services and two dedicated web development companies. These companies include:

Northern Communications (Advertising Agency):
The oldest advertising agency in Duluth, Northern Communications, is a 30-person operation that offers a complete line of media and marketing communication services, including advertising and public relations. Recently, Northern Communications added a three-person department to service the web needs of its customers.

Duluth Media Experts (Advertising Agency):
A recent competitor of Northern Communications, Duluth Media Experts is aggressively targeting larger advertising accounts in and around the Duluth area. The company has already been successful in capturing two of Northern Communications' larger accounts. Duluth Media Experts currently employs 12 full-time employees.

Web Monkeys (Web Development Company):
Web Monkeys is a start-up operation consisting of two persons who recently graduated from the University of Minnesota Duluth. One individual has a B.B.A. in Marketing and a B.A. in Advertising and the other has a B.S. in Computer Science. Web Monkeys began operations about six months ago. No client account information is known.

Media Pros (Web Development Company):
Media Pros is a one-year old, one-person operation, started by Jeff Johnson, a former employee of Northern Communications. It is believed that Media Pros has only one major client (Duluth Hospital), which takes up most of Mr. Johnson's time.

4.4 Market Growth
Duluth's population is projected to grow 25% over the next 5 to 7 years. Combine this growth with the explosion of Internet users and the Duluth web services market is  extremely attractive. Below are some statistics on general Internet usage:

4.5 Customer Profile
Duluth industries include tourism, healthcare, financial/banking, mining, paper, communications, education, and shipping. All of these types of businesses rely on the Internet in some form or another. Whether it's online banking or online inventory systems, the Internet is playing an increasingly greater and more complex role in today's companies. InternetGurus' clients will range in size from small retail operations to large manufacturers and healthcare providers.
